Private AI vs cloud AI: privacy, performance and control
AI should fit the way your business operates. Where the model runs affects who handles your information, how quickly work gets done, how costs grow and what happens when an external service is unavailable.
What is private AI?
Private AI runs in an environment dedicated to your organisation and governed by your access and data policies. That can be on your estate or in a dedicated hosted environment. If local ownership and continuity are priorities, the model, knowledge store and supporting applications can be deployed on infrastructure you control at your site.
The word ‘private’ alone does not explain the whole arrangement. The useful questions are where processing happens, who can administer it and which external services the application still needs. Seneca brings those parts together so control extends beyond the server to the working service.
Where hosted AI fits
Hosted AI gives applications access to models through a provider’s service, without buying and operating the model hardware yourself. It can suit variable demand and workloads that benefit from capabilities available through an external API. Usage charges and provider terms become part of the operating model.
Your prompts and any documents included in those requests are processed outside your estate. Data retention, access arrangements and service availability depend on the chosen product and agreement. Hosted AI can be valuable where that arrangement fits your information policy and the business value justifies the spend.
Local performance and predictable capacity
Private deployment puts processing close to the people, machines and data using it. That reduces dependence on network journeys to remote services and can support workloads such as document assistants and edge image analysis. Actual response times also depend on hardware, model size and how many tasks run at once.
Private infrastructure changes the financial calculation. You invest in compute capacity, power, maintenance and support; locally run open-weight inference need not attract a hosted provider’s per-token fee. Hosted services offer a different balance of flexibility and variable cost. Compare both against expected demand and useful output, including the cost of idle or insufficient capacity.
Resilience and sovereignty
External outages, international connectivity disruption and changes in overseas services can interrupt work. A locally complete AI service reduces exposure to those dependencies and gives you more control over where information is processed. For an operation that needs its knowledge assistant on site, that can be a meaningful part of its continuity plan.
Local operation still needs dependable power, backups, security and recovery. A local model will not keep a workflow running if it depends on an unavailable cloud document store or identity service. We design around the whole path the work takes, bringing sovereignty, privacy and resilience into the same infrastructure decision.
Combine private and hosted AI where it adds value
A hybrid design keeps sensitive or routine work on private infrastructure and routes selected tasks to hosted models. A managed broker can control credentials, permitted destinations and spending for the requests passing through it. Users get a joined-up application while the business controls which information can leave its environment.
Seneca assesses your estate and helps create the business case, connecting the model choice to performance, privacy, capacity and cost. You can begin with a focused service or deliver a full programme. The aim is useful AI on your terms, with the infrastructure and support to keep it working.
A few useful terms
- Edge AI
- AI processing near the place data is produced or used, such as a factory, depot or site office.
- Hybrid AI
- A service that combines private and externally hosted models or components.
- Sovereignty
- Control over where information and services operate, who governs them and which jurisdictions and suppliers they depend on.
